tracing the boundry of an object in an image after segmentation

i would like to segment this image in a way that the penguins are selected as the foreground.i have tried using a manual segmentation. but due to the colour variation the segmentation tends to a bit complicated. would it be possible to direct me to a better solution.i also have tried sobel and canny edge detection which did not give good results either.
